7 BIAB Problems That Keep Wrecking Your Efficiency (And How to Fix Each One)

Brew in a bag promises simplicity. One vessel, no sparge, no fancy equipment. And it is simple, the process itself is hard to mess up. Efficiency is where it goes wrong: a first BIAB batch can land at 52% while the same grain bill at the same mash temp reaches 76% on a traditional three-vessel system. Same recipe, wildly different results.
Turns out BIAB has its own set of pitfalls that nobody warns you about, because the whole point is supposed to be "it's easy." A ripped bag and grain all over the kitchen floor is only the most visible one. The seven below are where the efficiency actually goes.
1. Your Grain Crush Is Too Coarse
This is the single biggest efficiency killer in BIAB. When you're sparging through a grain bed in a traditional setup, you need a coarser crush to prevent stuck sparges. With BIAB, you don't have that problem because the bag acts as your filter. You can, and should, crush much finer.
Most homebrew shops set their mill gap to around 0.035–0.040 inches for traditional brewing. For BIAB, you want 0.025–0.030 inches. If you own a mill, tighten it down. If you're buying pre-crushed grain, ask your shop to double-crush it. The finer particles mean more surface area for the mash water to extract sugars from, and since you're not lautering through a grain bed, there's zero risk of a stuck mash.
2. You Are Not Stirring Enough During the Mash

See on Amazon →In a traditional mash tun, the grain sits on a false bottom and water flows through it during the sparge. With BIAB, all your grain is suspended in one pot. If you just dunk the bag and walk away, you get dough balls, clumps of dry grain surrounded by wet grain that never fully hydrate. Those dry pockets contribute nothing to your efficiency.
Stir thoroughly when you add the grain, breaking up any clumps. Then stir every 10–15 minutes during the mash. It takes thirty seconds each time and it makes a measurable difference, I've seen 5–8% efficiency gains just from consistent stirring.
3. Your Water-to-Grain Ratio Is Off
BIAB uses your full boil volume as mash water, which means your water-to-grain ratio is much higher than traditional brewing. Most BIAB brewers mash at 2.5–3.5 quarts per pound, compared to the traditional 1.25–1.5 quarts per pound.
The thinner mash actually works in your favor for conversion (enzymes work well in thinner mashes), but it means you need to account for the grain absorption correctly. Grain absorbs about 0.12 gallons per pound. For a recipe with 12 pounds of grain, that's nearly 1.5 gallons trapped in the bag that you need to account for in your water calculations.
4. You Lift the Bag Too Fast
When the mash is done, most BIAB brewers lift the bag, let it drip for a minute, and toss it. But that bag is holding a lot of sweet wort. If you pull it out and dump it immediately, you're leaving points on the table.
Here is a good routine: lift the bag, rest it on a wire rack over the kettle, and let it drain for 10 minutes. Then squeeze it firmly from top to bottom, working the wort out in stages. Thick silicone gloves help, since the grain is still hot. This step alone recovers 0.5-1 gallon of wort and adds 3-5% to efficiency.
5. Your Thermometer Is Lying to You
Mash temperature matters enormously for efficiency and fermentability, and a cheap dial thermometer that's off by 4°F can turn a 152°F mash into a 148°F mash, or worse, a 156°F mash. With BIAB, you're heating your mash directly on the stove, so temperature precision matters even more because it's easy to overshoot.
Get a digital instant-read thermometer. Calibrate it in ice water (should read 32°F) and boiling water (should read 212°F at sea level). If it's off by more than 2°F, recalibrate or replace it. A Thermapen sits at the accurate end of the range and is not cheap, but any calibrated instant-read model beats a dial thermometer, and it will be the piece of brewing kit you reach for most besides the kettle itself.
6. You Are Not Accounting for Dead Space
If you're heating your mash on a stove burner, the bottom inch or two of your kettle is significantly hotter than the rest of the mash. This superheated zone can denature enzymes in the grain sitting at the bottom of the bag, reducing their ability to convert starch to sugar. It can also extract tannins from the grain nearest to the heat source.
Two fixes: First, put something between the bag and the bottom of the kettle, a round cooling rack, a steamer insert, or even a few canning jar lids work. This keeps the grain off the direct heat. Second, if you need to apply heat during the mash to maintain temperature, always lift the bag before turning on the burner, stir the water to distribute heat evenly, then re-submerge the bag.
7. You Skip the Mash-Out
A mash-out, raising the temperature to 168°F for 10 minutes at the end of the mash, makes the wort less viscous and easier to drain from the grain. In traditional brewing, this step is optional because the sparge water rinses sugars from the grain. In BIAB with no sparge, the mash-out helps you recover more wort when you lift and squeeze the bag.
1. Double-crush your grain (0.025–0.030" gap)
2. Stir at dunk-in, then every 10–15 min
3. Calculate water volume including grain absorption
4. Drain 10 min + squeeze firmly
5. Use a calibrated digital thermometer
6. Keep the bag off the kettle bottom
7. Do a 168°F mash-out before lifting
After applying all seven fixes, my BIAB efficiency jumped from 52% to consistently 72–75%. That's right in line with traditional three-vessel systems, with a fraction of the equipment and cleanup. BIAB is genuinely the easiest way to brew all-grain beer, you just need to know which details actually matter.
Start with the crush. Seriously, that one change alone might get you halfway to where you want to be. Then layer in the other improvements one brew day at a time. Keep notes, track your numbers, and within a few batches you'll wonder why anyone bothers with a mash tun at all.
